Problem

Active Memory never completes successfully — every attempt times out. The plugin-reported timeoutMs config doesn't help.

Key observations

  1. Hook handler has hardcoded ~15s timeout — before_prompt_build handler from active-memory failed: timed out after 15000ms. This is NOT affected by config.timeoutMs (tried 15000, 30000, 45000).

  2. Sub-agent keeps running after hook gives up — elapsed times of 72-83s show the sub-agent continues long after the hook already failed. This wastes CPU and API calls for a task that will never contribute its result.

  3. Cross-provider consistent — DeepSeek Flash, DeepSeek Pro, and Gemini 3 Flash all show the same pattern. The problem is NOT per-provider latency, but the sub-agent spawn + initialization overhead in this environment.

  4. Liveness impact — the stalled sub-agent causes eventLoopDelayP99Ms=80s and CPU saturation warnings.

Expected behavior

Either:

  • Active Memory sub-agent completes in <5s and injects memory context (happy path)
  • OR configurable timeoutMs actually controls both the hook handler AND sub-agent, aborting cleanly when budget is exhausted
  • OR the documentation explicitly warns about sub-agent spawn overhead and minimum viable timeouts

Workaround tried

Configuring config.model to the fastest available model (google/gemini-3-flash) did NOT help — the sub-agent spawn time (~70s) dominates over actual model inference time.
